CRM cleanup

A messy CRM isn't a software problem. It's a Tuesday afternoon. Here are eight steps, each with a time box, that turn a CRM your team avoids into one they trust, plus a 20-minute monthly routine to keep it that way.

If your team doesn't trust the CRM, they stop using it, and leads go back to sticky notes, text threads and memory. That's where they get lost.

Email marketing databases naturally degrade by about 22.5% a year as people change jobs, addresses and email accounts. That figure comes from business-to-business email lists, and local service lists vary, but the point holds: a CRM left alone gets worse every month.

Put it in the calendar, close your email, and work through these in order.

Back up everything

Export all contacts, deals and notes before you change anything. If something goes wrong, you can put it back.

Merge duplicates

Match on email address first, then phone number. Keep the record with the most recent activity and merge the history into it.

Standardise your stages

Keep five to seven stages that match how you actually sell, for example: New inquiry, Contacted, Site visit, Quote sent, Won or Lost.

Prune your tags

Keep a short list that someone can explain in one sentence each, and write those definitions down. Merge near-duplicates and delete the rest.

Archive dead leads

Pick a clear rule, such as no reply or activity in 12 months, and archive rather than delete.

Record consent

Make sure every contact shows whether they've agreed to receive texts and marketing emails.

Set owners

Every open lead and deal gets one named person. "Unassigned" is where leads go to be forgotten.

Book the monthly check

A recurring 20-minute slot for the routine below. This keeps the other seven from needing to be done again.

If most of your deals sit in one stage for a month or more, either that stage is defined wrong or that's where your process is stuck.

Once a month, the same person:


Merges any new duplicates.


Reviews deals that haven't moved in 30 days.


Tags or archives anything untagged.


Checks every open lead has an owner.


Spot-checks that new leads have their source recorded.

These steps apply whether you're on GoHighLevel, HubSpot, Jobber, Pipedrive or a spreadsheet you've outgrown. The names of the menus change. The discipline doesn't.
